Business Central cloud migration: better alternatives to dirty migration

Skipping Business Central cloud migration: a shortcut to happiness or a hidden trap?
As businesses rapidly change and grow, many have already decided to migrate to the cloud to benefit from its perks like improved scalability, security, and cost-efficiency. For many, Business Central cloud migration no longer seems to be a question. The question is: how?
It is human nature to look for shortcuts and prioritize short-term thinking when under pressure. If you are a small organization, these frequent changes may make you seem more ‘agile’. But if you are a larger organization that fails to plan ahead, the experience may be chaotic.
Companies in a hurry to use the benefits of migrating to cloud tend to fall for “dirty migration” as a quick fix. Dirty migration means moving legacy systems to the cloud environment as is, without previously assessing, cleaning up, re-architecting and optimizing them. Rushing the process, businesses may eventually end up dealing with a solution that is hard and costly to maintain in the long run. Lift-and-shift migration, which is similar to dirty migration, is considered frequently disappointing by Gartner.
Not planning upfront can become really expensive when it comes to cloud migration. That is why it is critical to see past the trap of fast success. Organizations that unwillingly transfer outdated customizations they no longer use and poor integrations directly to their new cloud solutions may end up wishing they had taken a different approach.
Cloud migration without analysis: a risky move?
Would you buy a house without a surveyor's report?
When we make larger investments in our private lives, we often go to great lengths to ensure we get what we agreed to. Few of us would make ‘expensive’ decisions without the advice of either people we trust or benefitting from some form of objective analysis.
When we move, we rightly expect to know what needs to be fixed in the house, and we generally expect the kitchen to function as such. But even if the function and the flow in the kitchen are similar, we rarely expect the kitchen elements to be the same ones that we have had for 15 years. Somehow, we seem not to always apply this logic to the new ERP we invest in.
Maybe a dirty cloud migration does the trick, but making an informed decision may require a clearer vision of the current system. Starting with a detailed overview to decide what to move and what to discard before the migration is a good idea.
Likely, it would also make sense to consider how you want to maintain it over time. Answering simple questions like that upfront can potentially make life a little simpler.
At Global Mediator, we build the foundation for a clear migration path with Discovery X-ray.
Why a clear “definition of done” for your cloud migration strategy is vital?
According to a McKinsey survey, 74% of cloud migrations fail to capture expected business value, and about 40% of them go over their cloud budgets. The numbers point out the fact that by skipping detailed planning and a good migration strategy, businesses end up left high and dry, with wasted cloud possibilities and serious financial overruns.
Migrating to Business Central cloud is more than transferring applications and data. A successful cloud migration means creating a secure and optimized cloud-based ERP solution, one that is ‘cloud native’. Even if processes are similar, they should be redesigned to take full advantage of the latest technology and be easy to maintain.
“Migrating as is”, without looking under the hood of your current system, is a little like asking for a diesel engine in your electric car. Not knowing what outdated customizations are hidden in your ERP system over the years means failing to understand what to migrate from the old NAV/BC when the time comes for a needed cloud migration.”

A detailed migration plan does not mean you need to change all your processes. In fact, doing so at the same time as you make the technical lift to a cloud solution may increase project complexity and thereby risk the project. It does mean that you should make sure that your processes are optimized for the new platform.
A good cloud migration plan means that you have considered:
• The long-term costs of ownership. Operating in the cloud means having to stay current with frequent updates. If you are not ready for that, you risk wasting time with manual regression work and getting an extra bill for unpleasant surprises.
• Legacy system burden. Keeping your old customizations and outdated workflows in the new cloud system may reduce your need for staff training. But you may make your new system as inefficient and messy as the old solution used to be.
• Performance issues. Legacy systems are rarely optimized for the cloud, and some functionality may have been removed. Adjusting your solution to the latest coding standard may speed up your solution and reduce unexpected interruptions.
• Security and compliance risks. Migrating unverified data and outdated security configurations increases security vulnerabilities and compliance risks. At the same time, not ensuring that you have your data ready may cause some issues with the tax authorities.
How to diagnose your cloud migration needs with Discovery X-ray?
Doctors often run a series of tests before they give a diagnosis and define a cure.
Using the same principle, we recommend the Discovery X-ray package to perform this vital inspection as the first step to cloud migration. What is more, you are more than welcome to use the information to go get a second opinion somewhere else.
In the first quarter of its existence, we successfully carried out about 20 analyses. Some of them were standalone packages while others evolved into the first step of Stairway to Cloud, our comprehensive cloud migration service with a focus on solution reimplementation rather than 1-to-1 upgrades. This approach offers a smoother and more efficient transition. In one of our previous blog posts, we explored in detail how Discovery X-ray can help you migrate with ease.
With Discovery X-ray, we deeply analyze your current NAV or BC on-prem solution to find and categorize legacy customizations. With these findings at hand, we can build a detailed blueprint for future migration and help you decide what to keep, refactor, or leave behind when moving to the new cloud environment – building a transparent basis for decision making.
In a nutshell, this 2-day automated analysis of your current solution can help you take only the best “ingredients” to your cloud solution.
Discovery X-ray can help identify critical vs non-essential customizations
One of our customers described the Discovery X-ray as a "fantastic tool" that helps focus on specific Business Central areas in a customer setup that has been modified over time, in a very informative and intuitive manner. The customer also emphasized the analysis' potential for future migrations to Business Central cloud.
A well-structured migration strategy based on the results of Discovery X-ray also tears down the myth that cloud migration leads to downtimes and disruption. We know firsthand that with proper planning and tools, Business Central cloud migration can be timely and smooth.
Do you want a clear Business Central cloud migration plan or stick to your old ways?
We understand the temptation of shortcuts. Sometimes we may even suggest it. But taking a step into the unknown with a quick fix can lead to unpleasant surprises. Potential security issues, operational inefficiencies, and outdated customizations may not be issues that we want to deal with in the long run.
As a true strategic tool, Discovery X-ray helps create a detailed understanding of the starting point. Understanding the current status is the first part of building a step-by-step plan for cloud migration while managing the challenges of migrating to cloud and maximizing cloud potential faster.
Let’s discuss how the practical insights of Discovery X-ray can help with a good cloud migration strategy. With the right tools, preparing your business for a better use of Business Central cloud is closer than you think.
